Q4 Starts Now: Four Areas to Focus On Before October Hits

Every year, September sneaks up on me. One minute I'm basking in the long summer holidays, and the next I'm looking at the calendar in a panic when I realize that Q4 is only three weeks away and my to-do list is still a mile long.
The good news is that we still have time. September isn’t the end; it’s the beginning of the final push for the year. Instead of scrambling in December, be intentional now.
But where to start? If I were advising your business, I would recommend focusing on these four areas to close 2026 strong and give yourself a head start for January: finances, operations, marketing, and staffing.

Know Your Numbers
If you haven’t taken a close look at your financials since Q1, it’s time to fix that. Pull your year-to-date numbers and run some quick analyses:
- Where did revenue land versus your projections?
- Which expenses ran higher than expected?
- What are your margins by business line?
- Do you have excess funds that can be deployed strategically over the next three months?
Heading into Q4 with a clear financial picture allows you to make proactive decisions. You know exactly where to invest the remaining budget, which expenses to trim without impacting growth, and how much runway you’re bringing into next year. A solid September financial review puts you confidently in the driver’s seat for the rest of the year.
After the review and analysis, take the following actions:
- Adjust your sales targets to ensure they are realistic given your current cash flow position.
- Revisit your Q4 budget to ensure every dollar is working for you.
- Identify one financial goal to close out before December 31 and work backwards to achieve it.
- Reconcile outstanding invoices and follow up on all past-due invoices.
Now that you have a clear financial picture and goals for Q4, you need to make sure your business can execute them. That starts with a hard look at your operations.
Get Your House in Order
Q4 can stress-test even the best-run operations as you face increasing client demands and compressed timelines. Processes that rely on manual workarounds start to show their cracks as the pressure rises. To get ahead of potential issues, conduct an honest audit of your operations. Ask yourself and your team:
- Where are you losing time due to inefficient processes?
- What tasks need to be systematized?
- What needs to be delegated?
- What tasks or processes need to be eliminated?
This is also the best time to evaluate your vendor and contractor relationships. Assess each one individually to ensure it not only works for you now but also can support your future growth goals. If a partnership isn’t working or doesn’t have the ability to take you to the next level, start exploring new options.
Lastly, if your business carries inventory or manages physical resources, this is the time to ensure you are optimized for the Q4 demand ahead:
- Take stock of current inventory levels and identify any gaps.
- Check supplier lead times and place orders before vendors get backed up.
- Flag any supply chain risks that could impact your ability to deliver in Q4.
With your financial foundation set and your operational plans laid out, it’s time to think about how you’re going to communicate your offers in Q4.
Show Up Before Everyone Else Gets Loud
If September sneaks up on you, December is full-blown chaos. Every company is rushing to close out the year, send holiday messaging, and squeeze in last-minute campaigns. The businesses that cut through the noise started mapping out their year-end marketing months ago and are launching it now.
It’s not too late. Here is where to focus your marketing energy:
- Blog Posts: Draft the next four months of content, or at minimum, lock in the topics and who is writing them so your voice remains consistent.
- Social Media: Map out your content plan and schedule as far in advance as you can, with checks in place for quality.
- Email Campaigns: Review your current cadence and identify any adjustments needed to support your Q4 goals.
- Website Refresh: If it's been on the back burner, Q4 is the push you needed. A fresh site before year-end makes a stronger impression going into 2027.
- Other Assets: Is there a case study, one-pager, or sales asset that could strengthen your visibility or close a conversation faster?
And if this feels overwhelming, remember that the goal isn't to do everything today. Going through the planning process will help you build a plan that's executable and realistic, one that meets you where you are and gets you to where you want to be at the end of the year.
Right People, Right Coverage
Your team is what makes everything else in this list actually happen, but Q4 is also when staffing gaps, burnout, and poor planning show up in the worst possible way. Start thinking about your staffing needs now:
- Map out the Q4 holiday calendar early so you can plan around it.
- Proactively work with your team to identify any coverage gaps.
- Arrange for freelance support or temporary help if needed.
And if you've known for months that you need another person on the team, waiting until January means starting the new year already behind. The time to hire, onboard, and get someone up to speed is now, while you still have the runway to do it right.
Finally, take a hard look at your coverage and succession planning. If a key person on your team were unavailable tomorrow, does someone else know what they know? Are critical processes documented? Q4 is not the time to find out that the answer is no.
